About This Resource
Switching vendors or negotiating better terms requires data, not gut feel. This worksheet lets you evaluate up to 5 suppliers side-by-side across the metrics that actually matter for restaurants. For each vendor, score them on pricing competitiveness, minimum order quantities, delivery reliability (on-time %), product quality consistency, payment terms (net 30, COD, etc.), customer service responsiveness, order flexibility (can you adjust last-minute?), and relevant certifications (organic, halal, etc.). The weighted scoring system lets you prioritize what matters most to your operation — if delivery reliability is more important than price, weight it accordingly. Includes a negotiation prep section with talking points based on your scores.

How to Score
- 1List your top 3-5 vendors for one category (e.g., produce, proteins, dry goods, beverages)
- 2Score each vendor 1-10 on all 8 dimensions using the rubric above
- 3Assign weights to each dimension based on YOUR priorities (all weights must total 100%)
- 4Calculate weighted score: (Score × Weight) for each dimension, then sum
- 5The vendor with the highest weighted score is your best overall choice
- 6Use the scores to negotiate: "Your competitor scored 8 on delivery reliability vs. your 5 — what can you do?"

Frequently Asked Questions
For each category (produce, proteins, etc.), compare at least 3 vendors. The worksheet supports up to 5 per category. Having alternatives gives you negotiating leverage even if you're happy with your current supplier.
Do a full review annually, but track delivery reliability and quality issues monthly using the log tab. If a vendor's score drops significantly between reviews, that's your signal to start looking at alternatives.
Yes. The 8 dimensions apply to any vendor relationship. For equipment vendors, you might weight "customer service" and "flexibility" higher since maintenance and support matter more than with food suppliers.
